Measure Twice, Order Thousands: A Packaging Math Post-Mortem
Ancient Egyptians worked out the relationship between a circle’s diameter and its circumference nearly 4,000 years ago. I had a laptop, a supplier catalog, and the entire fourth quarter to get it right, and still managed to order a few hundred velvet bags that couldn’t hold the product they were built for.
The rush
Late last year, heading into Q4, we wanted a real gift option on the table for Celeste Naturals. We had the Christkindl Market on the calendar and a whole holiday quarter, our busiest, where “ready-to-go gift” is exactly what a lot of customers are shopping for. So we went looking for a branded bag to pair with our candles, found a nice velvet option, and ordered.
Nothing about that decision was reckless on its face. We knew our candle vessel’s diameter: a little over 3 inches. We checked the bag’s opening, laid flat: also a little over 3 inches. Numbers matched. We ordered.
The math we skipped
Here’s the part where I wish I’d paid closer attention in school. A fabric bag laid flat and measured straight across isn’t showing you the diameter of the opening you’ll actually have once you try to stuff a round object into it. That flat measurement is closer to half the usable circumference, not the diameter itself, because the bag has to open up into something roughly circular to accept anything round, and the math connecting those two numbers is the same circumference formula everyone learns and immediately forgets: C = π × diameter.
Treat the flat width as if it’s the same thing as the opening’s diameter, and you’ll come up short. Not a little short. A lot short. Our “just over 3 inches” matched on paper and translated to an opening nowhere near wide enough to accept a candle with a little-over-3-inch diameter. We hadn’t done anything wrong on the candle side. We’d just quietly assumed two different measurements of “3 inches” meant the same thing, and they didn’t.
Opening the box
It went exactly the way you’d picture it. We opened the shipment, pulled out a bag, and it looked lovely. Set the candle down next to it, also lovely. Then we tried to put the second lovely thing inside the first lovely thing, and that’s as far as the process went. It wasn’t going in. We had zero interest in turning our packaging into a puzzle customers would have to solve just to get their candle out, so that ruled out forcing it.
What it actually cost
A few hundred bags, a few hundred dollars. Not a business-ending number, but real money tied up in packaging we couldn’t use, at a point in the business where that mattered. We still needed a working gift option for that same season, so we had to spend again on something that actually fit, on top of what we’d already spent on the bags sitting uselessly in storage.
We didn’t throw them out. They sat around for about a year, a soft velvety reminder of geometry the ancient Egyptians had already solved for us if we’d bothered to think about it. This year, they’re finally earning their keep: we sized down to a smaller candle that fits perfectly, and that pairing is part of our holiday gift lineup this season. Small silver lining. Still money we didn’t need to spend, at a time we couldn’t really spare it.
What we do differently now
Same lesson, different packaging, from the label sticker mess we walked through earlier: get a physical sample before you commit to volume, every time, no exceptions for “we’re on a deadline.” A sample would have caught this in five minutes, for the cost of one bag instead of a few hundred. It also does something a spec sheet can’t: it tells you whether the idea that sounded great in your head is actually as good once it exists in your hands, before you’ve bought a few hundred of it to find out.
We were moving fast because the calendar demanded it. Fast is fine. Skipping the one test that would have taken five minutes wasn’t. It’s a mistake small business owners make constantly, deadline pressure convincing you that confirming something works is a step you can skip this one time. It’s never actually optional, it’s just occasionally invisible until the shipment arrives.
